Ritual

Onboarding 90 ritual

Kick off a new hire’s first 90 days with sharp milestones, clear check-ins and simple habits your whole team can actually stick with.

When to trigger this ritual

Start the Onboarding 90 ritual the moment you sign a new employment contract or make a verbal offer in your Fourways business. Sometimes you’ll spot the need even before you post the job listing: your staff are stretched, you’re losing time to re-explaining the same things, or last year’s hire in Bloemfontein left after month two. If you’ve ever hit month three and realised a hire can’t use your POS or hasn’t submitted a single slip for VAT201, it’s overdue.

This ritual works best for growing teams where the founders are still hands-on, like Marko’s Panelbeaters with eight on payroll. If it’s your first full-time hire, you’ll want to look at Hire Charm for the basics before running this.

The repeatable onboarding sequence

Use this simple sequence every time you bring in a new person, whether they’re a bookkeeper, barista or junior installer. Each step has its own time box, so you don’t fall behind even when load-shedding or end-of-month rushes hit. Bring your team together at the same time each week if you can. For kitchen teams or mobile field workers, WhatsApp check-ins at set times work just as well.

  1. Day 1: Welcome breakfast (1 hour) with founder or team lead. Clarify role, handover keycards, and cover tea breaks, cash-up and who to call for what.
  2. Day 3: Payroll and compliance check (30 min). Confirm ID, SARS tax number, UIF registration, and bank details are loaded. (Don’t forget FICA if they’re handling money.)
  3. End of Week 1: One-on-one catch-up (20 min). Talk through their first week: wins, headaches and what needs more training.
  4. Day 15: Tools and access review (15 min). Spot gaps: does your hire still need a company T-shirt or system login sorted out?
  5. Day 30: First team check-in (45 min). Whole team shares tips, founder notes what’s working and what needs a tweak.
  6. Day 60: Starter project or task review (30 min). Hire presents or demos a chunk of their job. Give feedback, not a grilling.
  7. Day 90: Decision chat (1 hour, no rush). Owner and hire sit together: is this working? What’s next? Use the template from your Hire Charm checklist.

You’ll need two things ready: your Hire Charm kit and your Ritual Pack. Here’s the order of play:

Team roles and responsibilities

In a small operation like Keletso’s Bloemfontein flower shop, you might be both the boss and HR. In a 10-person team, split the load: the founder or GM leads Days 1 and 90, payroll or admin manages Day 3, and one experienced team member hosts the Day 30 check-in. Don’t overcomplicate it, just be clear who owns what. Loop in your accountant (external or in-house) for any contracts or payroll changes.

Get the most from your team cadence by noting roles in your Hire Charm cadence sheet. Consistency, not perfection, is your best friend here.

Common traps and closing it out

South African SMEs often slip up by skipping the Day 3 compliance check, especially when SARS eFiling is acting up or a public holiday messes with routines. Another classic trip-up: assuming a hire knows the difference between a petty cash slip and a supplier invoice from day one. In Fourways you might lose people on the taxi route, so always double check that new hires can actually get to you during load-shedding stage 5, or month-end Gautrain chaos. There’s always one thing that gets overlooked, happened to us when we forgot to cover parking allocation in a week of Highveld storms.

Wrap up the ritual with your Day 90 decision chat. If a hire’s flying and you both agree, move them from temp to perm, or review growth goals. No magic needed, just review the process, update your checklists, and decide if you’ll keep this rhythm for the next hire. If you find yourself firefighting every time, revisit the details in First 90 Days Without the Scramble or check what’s working for others in rituals.
